Overview
Garden competes with Relay, Near Intents, Symbiosis, and Chainflip for cross-chain swap volume. Market data, competitor onchain volume, and real-time quotes are all public data but live in different places. Every leadership question took half a day to answer. So I built the competitive intelligence layer that sits across all of it: one dashboard for understanding the market, Garden's position in it, and exactly what we're losing when we don't have the liquidity to compete.
My Approach
I knew where each data point lived: competitor onchain volume, aggregator flows via APIs, live quotes via solver endpoints, and our own failed orders in internal data. Partnered with engineering to build a dashboard that pulls all of this data into a single viewpoint.
What It Does
Shows which integrators (Jumper, Phantom, Cow, LI.FI) are routing volume through which tools (Garden, Across, Odos, Kyberswap), by chain pair and average trade size. Surfaces where the integrator opportunity actually is.
Tracks total cross-chain market volume across Relay, Near Intents, Symbiosis, Chainflip, and Garden, with market-share trends on a 1D / 7D / 30D basis.
Pulls live competitor quotes for any chain pair on demand, ranked by price and speed.
Tracks dollar volume that walked away because Garden's solvers or LPs couldn't fulfill an order. Product uses it to prioritize which liquidity routes to deepen first.
Why It Matters
Cross-chain swap is a winner-take-most market. The teams that win are the ones that can see the field clearly. Market and revenue questions that took a day to answer now take seconds. Leadership tracks Garden's position against Relay and Near Intents in real time. Product knows exactly which pairs are losing us volume. BD walks into partner conversations with a live competitor quote in hand.
